Whole House Refurbishment: Getting the Sequence Right from Strip Out to Finishes

Most whole house refurbishments do not fail because of bad workmanship. They fail because good work is done in the wrong order. A plastered wall chased out again for a forgotten cable run, a finished floor protected with cardboard while trades tramp over it for two more months, a kitchen delivered to site with nowhere dry to store it: these are sequencing failures, and they cost more than almost any defect a single trade can cause. Refurbishing an entire house is less a building task than a logistics exercise, and the houses that come out well are the ones where the order of operations was settled before the first skip arrived.

Before anything is stripped: surveys and decisions

The strip out is the most satisfying week of any project and the most dangerous one to rush into. Before a crowbar is lifted, three things need to exist: a measured survey, a full set of decisions, and a services strategy.

The survey matters because refurbishment design done from estate agent floor plans collapses on contact with reality. The decisions matter more. Every unmade choice, from the boiler location to whether the rear wall is coming out, is a future delay with a price attached. The projects that run to programme are the ones where sanitaryware, flooring, windows and the kitchen are chosen, and ideally ordered, before demolition starts, because long lead items govern the back end of the programme just as surely as structure governs the front. The services strategy is the third leg: where the incoming main, consumer unit, boiler or heat pump, and soil stacks will live determines routes through the whole building, and moving them late means reopening finished work.

Strip out and the discovery phase

A proper strip out is done in a controlled order: soft strip first, then services safely disconnected and capped, then finishes, then any structure coming out under temporary works designed by an engineer, not improvised with acrow props and optimism. Older houses should be checked for asbestos before, not after, the ceilings come down.

What strip out really buys you is information. Behind lath and plaster you find the rot, the cut joists, the DIY wiring and the wall that turns out to be holding up more than anyone thought. Sensible programmes hold a genuine contingency, of both money and time, specifically for this fortnight, and get the structural engineer and building control officer back to site while everything is still open. The classic failure here is pushing on to stay on programme and boarding over problems that resurface two years later as cracked plaster and sticking doors.

Structure, envelope, and getting the building dry

Structural work comes next: steels in, openings formed, floors levelled or replaced, damp proofing done while walls are bare. Alongside it runs the single most important milestone in the whole project, making the building weathertight. Roof coverings, windows and external doors should be in place before anything moisture sensitive happens inside, because plaster, screed and timber floors all suffer in a damp shell, and winter refurbishments without a dry envelope simply stall.

This is also the stage at which design intent gets tested against site reality, and where a good team shows its value. On complex projects, particularly design led ones where the finishes are unforgiving of poor groundwork, many clients bring in a specialist house refurbishment company rather than coordinating a dozen separate trades themselves, precisely because sequencing across structure, services and high end finishes is where self managed projects most often come apart. Whoever holds the programme, the rule at this stage is the same: nothing gets covered up until it has been inspected, photographed and signed off.

First fix: the invisible stage that decides everything

First fix is where electrics, plumbing and ventilation ducting are run through the open structure, and it is the stage most worth slowing down for. Every socket, switch, light position, radiator or underfloor circuit, extract fan and data point is being fixed in place. Walking the house room by room with marked up drawings, and physically marking positions on the studs, costs half a day and saves weeks of chasing out later.

The common failures at first fix are all failures of foresight: no allowance for the wall hung television, extract ducts that run the long way round because nobody coordinated joist directions, pipework crossing where the kitchen island will need its services. Insulation and airtightness detailing belong in this stage too, since both are nearly impossible to do properly once boarding starts. First fix ends with pressure testing of pipework and dead testing of circuits. Skipping those tests to keep the plasterers on programme is how flooded ceilings happen.

Closing up: boarding, plastering and drying time

Plasterboard, skim and screed transform the site visually and create the project’s most misunderstood period: drying time. Screeds need days per millimetre, not days per room, and fresh plaster needs to dry before decoration will hold. Programmes collapse here because the visible progress tempts everyone to accelerate, pushing second fix and decoration into rooms that are still giving off litres of moisture a day. Heating gently and ventilating consistently beats blasting dehumidifiers in a sealed house.

The other discipline at this stage is protection. Staircases, finished floors and newly plastered corners take more damage in the last third of a project than in the first two, simply because more people are moving through with materials.

Second fix, finishes and the long tail

Second fix runs in a fairly fixed order for good reason: joinery and doors, then kitchens and bathrooms, then flooring or decoration in a sequence agreed trade by trade, then the finishing electrics and plumbing that make everything live. Decoration is not one visit but several, working around trades that must return.

Then comes the tail: commissioning the heating, balancing the ventilation, snagging room by room, and compiling certificates for building control sign off. The tail always takes longer than anyone expects, and budgeting three or four weeks for it is realistic on a full house.

A whole house refurbishment done in the right sequence looks unremarkable from the outside: trades arrive once, do their work, and leave. That quietness is the achievement. The chaos people associate with major building work is mostly the sound of sequencing going wrong, of decisions made late and stages started early. Get the order right, protect the decision making time at the front, and the finishes at the end will look after themselves.
